Four social media tools, four Brand Onions

Buffer, Hootsuite, Later and Sprout Social all schedule posts. On a feature comparison table they blur into one long row of green ticks. Run them through the Brand Onion and they stop resembling each other entirely.

That is the point of the exercise. The framework page next door uses three brands from three unrelated categories, which proves the onion travels. These four sit inside one category on purpose, because the harder question is not whether a bottled water brand differs from a gin brand. It is whether you can tell two scheduling tools apart once you take the logo off.

Every layer below is read off public behaviour - pricing, product decisions, what the company chooses to publish - rather than off its own marketing copy. A brand that says it values transparency and a brand that publishes its salary formula are not making the same claim.

    Example 1

    Buffer

Scheduling tool, small teams and solo operators

Buffer is the easiest onion in software, because the company kept publishing the answers. Public salary formula, live revenue dashboard, blog posts about their own layoffs. The essence is not a slogan someone approved in a workshop - it is the thing that explains why a company would voluntarily tell the internet what it pays its engineers.

ESSENCETransparency as aproduct.VALUESOpenness over advantage. Calm over hustle. Enough over more.PERSONALITYAlways candid, never preachy. Always calm, never urgent. Always plain, never corporate.BENEFITSFunctional: queue a week of posts in one sitting, no manual required. Emotional: run your social like an adult instead of a growth hack.ATTRIBUTESPublic salary formula. Live revenue dashboard. Blog posts about their own layoffs. A free plan that stays useful. Example 2

    Hootsuite

Enterprise social suite, large teams and agencies

Where Buffer subtracts, Hootsuite adds - and the onion catches it. Read the values line and you can predict the roadmap: another network integration, another approval step, another compliance feature. That is what a good values layer does. It tells you what the company will build next, not how it feels about itself.

ESSENCEThe social commandcentre.VALUESCoverage over focus. Control over speed. Every network over the favourite one.PERSONALITYAlways thorough, never precious. Always professional, never stiff. Example 3

    Later

Visual-first planner, creators and small e-commerce

Later picked a smaller fight and won it. The attributes layer here is the tell: a grid preview is a strange thing to build unless the whole brand believes the feed is a composition rather than a queue. Notice that every layer is recognisably Later and would look absurd pasted into the Hootsuite onion. That is the test.

ESSENCEPlan the feedfirst.VALUESVisual over verbal. Creators over committees. The feed over the calendar.PERSONALITYAlways visual, never wordy. Always encouraging, never stern. Always current, never nostalgic.BENEFITSFunctional: drag a month of posts into a grid and see the feed before it exists. Example 4

    Sprout Social

    Analytics-led platform, marketing departments

Sprout sells to the person who has to justify social to a CFO, and the whole onion bends around that one human. No free tier is an attribute, not an oversight - it says who the tool is for by saying who it is not for. When your pricing page contradicts your values layer, the pricing page is telling the truth.

ESSENCEProof the workworked.VALUESEvidence over instinct. One inbox over many tabs. The whole team over the lone poster.PERSONALITYAlways measured, never breathless. Always polished, never flashy. Always plural, never solo.BENEFITSFunctional: hand the CMO a report that survives the quarterly review. Emotional: stop defending social spend with vibes.ATTRIBUTESA smart inbox that merges every network. Listening and share-of-voice reporting. Presentation-ready analytics. Premium pricing with no free tier.
    Essence

    Proof the work worked.

    Values

Evidence over instinct. One inbox over many tabs. The whole team over the lone poster.

    Personality

Always measured, never breathless. Always polished, never flashy. Always plural, never solo.

    Benefits

Functional: hand the CMO a report that survives the quarterly review. Emotional: stop defending social spend with vibes.

    Attributes

A smart inbox that merges every network. Listening and share-of-voice reporting. Presentation-ready analytics. Premium pricing with no free tier.

What these four have in common

Their values predict their roadmaps. "Coverage over focus" tells you Hootsuite ships another integration next quarter. "Creators over committees" tells you Later will not. A values layer that predicts nothing is a poster, not a value.

The attributes are provable. A public salary formula, a grid preview, no free tier. You can check every one of them in an afternoon. The moment a layer needs you to take the company's word for it, it has stopped being an attribute and started being an ambition.

None of the layers survive a swap. Paste Later's personality into Sprout's onion and it reads as a mistake. That is the whole test, and it is the one most brand books quietly fail.
